DORA Metrics: Beyond the Dashboard
DORA metrics — deployment frequency, lead time for changes, change failure rate, mean time to recovery — have become the gold standard for measuring engineering performance. But most teams I've seen implement them as dashboard decorations, not decision-making tools.
The implementation mistake
The common pattern: install a DORA metrics tool, generate pretty charts, show them in retros, change nothing. The dashboard becomes a trophy case for good weeks and an excuse generator for bad ones.
I made this mistake initially. We had beautiful Grafana dashboards showing all four DORA metrics. Nobody's behavior changed because nobody's incentives changed.
What actually worked
Tie metrics to team goals, not individual performance. The moment you use DORA metrics in individual reviews, engineers will game them. These are team health indicators, not productivity scores.
Focus on one metric per quarter. We couldn't improve everything at once. Q2 we focused on deployment frequency — moving from weekly releases to twice-weekly. This quarter we're targeting change failure rate. Sequential focus beats parallel mediocrity.
Make the metric visible at standup. We show yesterday's deployment count and current cycle time at every standup. Not to judge — to build awareness. When the team sees cycle time creeping up, they self-correct before I say anything.
Investigate, don't punish. Our change failure rate spiked in June. Instead of demanding more testing, I asked the team to analyze the failures. Turns out 70% came from configuration changes, not code. We built a config validation pipeline and the rate dropped.
The metric I watch most
Mean time to recovery. It tells you how resilient your team is when things go wrong — and things always go wrong. A team that recovers from incidents in 30 minutes is fundamentally healthier than a team that takes 4 hours, regardless of how often they deploy.
