The Problem

At a Fortune 500 retailer's digital commerce division, our release process had a painful bottleneck: an 8-hour manual regression suite. Every two weeks, three QA engineers would spend an entire day clicking through the same 180 test scenarios — checkout flows, inventory updates, payment processing, promotional pricing. It was exhausting, error-prone, and it meant we could only release biweekly at best. Product leadership was pushing for weekly releases to respond faster to market demands, but the math did not work with manual testing.

I audited the regression suite and found that roughly 70% of the test cases were deterministic and highly automatable. The remaining 30% involved visual checks, edge cases, and flows that genuinely benefited from human judgment. We did not need to automate everything — we needed to automate the right things.

What We Built

I led a 10-week initiative to build an automated regression pipeline. We chose Playwright for end-to-end functional tests because of its reliability with modern web apps and strong parallel execution support. For performance regression, we used k6 to ensure that every release met our latency and throughput baselines — something the manual suite had never consistently covered.

I worked with the QA lead to prioritize which test cases to automate first, focusing on high-traffic user journeys: search, product detail pages, cart, checkout, and order confirmation. We structured the suite to run in three parallel tracks — functional, performance, and accessibility — so the entire pipeline completed in under 45 minutes.

Integration into CI/CD was critical. I coordinated with the platform team to trigger the regression suite automatically on every release candidate branch. Results posted to Slack with a clear pass/fail summary and links to detailed reports. Failed runs blocked the deploy pipeline until resolved.

The Outcome

The regression cycle dropped from 8 hours to 45 minutes. We moved to weekly releases within the first month and have maintained that cadence since. Critical bug escapes decreased by 35% because automated tests caught regressions that tired human eyes had been missing. Our three QA engineers shifted from manual execution to test maintenance, exploratory testing, and writing new scenarios — higher-value work that actually improved quality. The k6 performance baseline also caught two latency regressions before they reached production, each of which would have impacted checkout conversion rates.
